Introduction
What is understood by the term ‘family business management’? Does it mean a business managed by one member of a family or by many members of a family who are retained in the business? It could be that all the family members who are part of the business have an equal share of the profits and therefore have an equal say in the decisions to be made in the business. Alternatively it might be that the family member designated as the Managing Director makes all the business decisions without necessarily needing to consult other members of the family.
However the business is organised, the understood view of a family business is that it is owned and run by a family, and members of that family work together to make the business successful. There are many variations of how the management of the business works, but ultimately it is a privately owned company and all the profits are retained for the benefit of the business and the family.
Managing the Family Business
A family run business has many complicated dimensions to the interpersonal dynamics compared to a public company that can make or break the owners. The dynamics of personal and professional issues combined create an added pressure which can hinder good business decisions. Unresolved family conflicts will undoubtedly be carried into the workplace and impact the motivation and productivity of everyone involved.
I have current experience of managing a family business where we find it is important to have our different areas of responsibility. I am the Managing Director and main Project Manager, then we have the Accounts and Admin Manager and the Chairman who presides over the meetings and keeps an eye on the overall direction and functioning of the business. We have found over the years that there are some important issues which have to be resolved in order to work compatibly together. Mainly they are the issues around boundaries. Respecting each other’s different skills and trusting they can do their job well are key elements. If there are new skills to learn fundamental training is offered to ensure that person can do the job effectively.
It is important to realize managing any business in today’s environment is a complicated process but when you have the added dimension of family dynamics it can so easily get out of hand. One of the crucial elements to resolve is the historic patterns of relating between family members. Usually there is a lack of awareness that these patterns exist because they are habitual and familiar. However once they start to impact on the effectiveness of the business these issues need to be discussed so that changes can be made and the issues resolved. One obvious example is where a child works with a parent. It is usually difficult for the parent to see the child as a responsible adult and still treats that person in the old habitual way. The child might then feel devalued, disempowered and impotent because of the old habit of respecting and obeying the parent. This will produce a lot of frustration, anger or even rage generating manipulative and destructive behaviour.
One of the reasons the series Dallas, about the fictional Ewing oil barons was so successful was because of the constant family problems that cropped up. They were a never ending source of material for the story line and never seemed to be resolved.

Leadership
One of the prime issues in a family run business is that of leadership. There has to be a leader whom everyone should be able to respect and is capable of making sound business decisions. If two family members are in a power struggle to be the leader then the business will suffer. I have seen this happen in a firm that was not between family members and it nearly brought the company down. Loyalties become divided and business decisions are often made for the wrong reasons resulting in loss of production and revenue. So when embarking on a family business the leadership needs to be decided at the outset. Once the decision has been made then the rest of the members working in the company need to support that decision and not undermine it.
There are different styles of leadership:-
The Autocratic Ruler -This sometimes works as long as the rest of the family are willing to do what he/she wants. But long term I don’t think the autocratic ruler is particularly good for business. When the time comes for someone else to take the helm there could be no one strong enough to fulfil the role.
An example of autocratic leader is the father of a family friend who was a successful plastics manufacturer. The son was encouraged to follow a path of water ski trick jumping and became a member of the British team. His father did not encourage him to continue in further education with the belief that the son didn’t need it as he would run the business after him. The day came when the son could no longer continue with his sport because of injury and settled down the work in the business. After about six months he had a big falling out with his father and left. The problem then was he had no other skills options open to him other than selling insurance. After about 3 weeks he returned to work in his father’s business because it was very lucrative and had a level of status for him.
The Democratic Ruler – will encourage each individual to speak about their area of responsibility or their view of a business strategy. All members will be listened to respectfully and their view considered. This way a full and fruitful dialogue can take place in order to find the best decision for any one topic. New or younger family members will be supported to learn the business and encouraged to broaden their outlook so they become another valuable asset to company.
If the autocratic father had been more far sighted and encouraged his son to further his education, then find work with another company for a period of time and left him the option to come and work in the company when he had gained experience elsewhere, he would have benefitted from a more mature, confident, creative and experienced manager who could have brought new ideas to the organisation and participated fully in all aspects of the company policies. The son’s enthusiasm for modern technology could move the business forward into the modern age.

Conflict Resolution
Family businesses can be a minefield of unresolved conflict and resentment. It is important to find healthy ways of dealing with conflicts before even embarking on the path of family business management. When we first set up together in our family business we agreed that if we were not happy with some behaviour or something that was said, then we would say how we felt and give the other person the opportunity to amend it in some way. The most important thing for us was to listen to each other and respect the other person’s point of view. So when difficult decisions needed to be made to ensure the survival and the profitability of the business, discussion and argument, chewing over the policies and relevant information were signs of healthy processes on which to base sound business decisions.
Attitudes and Values
Being part of a family business means for the most part the attitudes and values are shared. In a regular company there are many varied attitudes and values which generate tensions when working together. Listening and understanding each other is Key to good working relationships. One of the benefits of having a family business is intuitively knowing the other members and being able to trust them with your life if necessary. Even if there are disagreements you will know exactly the integrity and reliability of each individual. (Or not as the case may be!)
Well Known Family Businesses
When looking at the commercial world there are hundreds of family run businesses both large and small. Some are very well known companies such as the Ford, Murdoch and the Mars family, others are only known locally like my family butcher. But whatever their size there are only a small percentage of businesses which have been successfully passed down through the generations.
Rupert Murdoch the son of Keith who started the original newspaper empire in Australia, has built up a huge global network of media and entertainment companies worth millions and is still in charge at 77 with his son James as a possible heir. In the case of Ford the family now in the fourth generation own 40% of the voting stock but Mars is still 100% family owned and is not floated on the stock market. Frank and Ethel Mars started the company in 1923 and were responsible for inventing the Milky Way Bar. Their Son Forrest quarrelled with his father and the story goes that his father gave him a significant sum of money and said ‘go and run your own company’. He came to England and set up the factory in Slough making Mars Bars, later branching out into make pet food (Pedigree Petfoods) based in Melton Mowbray. His sons John and Forrest Mars Jr, were educated and trained to take over the business. When old Mr Mars retired he set up a small company making specialist chocolates so he would be kept busy while his sons got on with running the global business.
My local butcher Robert inherited his shop from his father who inherited from his father. The instigator had two sons who worked in the shop and now their sons run the business together which is still organised in the traditional way. It is very successful even during these times of crisis. The most famous family firm in the UK of course is the Royal family who live and work the business for life.There is a quite a revolution going on in the retail market today. Whereas shopping over the last 30 years has appeared to become a national pastime, many people are now turning to the internet to shop. So many businesses are waking up to the idea that if they want to survive the recession they need to offer their goods and services on line.

There is an enormous list of larger family run businesses in the world. Often the instigator of such family firms build up the business from the ground and once they become very successful the parent hopes the children will carry on the business. They do not seem to have the motivation or drive to carry the business forward and often do not have the talent of the parent.
A good example of this is the Mower family that produced the Neways products which they sold via multi level marketing across the world. They had seven children and the father, who was an industrial chemist, developed a skin product for his wife who had always suffered badly from Acne. Once he started doing research into products available in the stores he discovered that they were full of chemicals that, as a chemist, he’d had to wear protective clothing when handling because they were considered dangerous. From this beginning he developed other health supplements and through the network marketing they became so successful they made millions of dollars. The children of the family having worked for a time in other companies came in to join the family firm. The maintained they would always keep the company in the family and it would never be floated on the stock market.
However as is the way of the world, success spoiled them. The parents suddenly separated and divorced. At first they announced they would continue to run the company together but in the end they sold it to a group in the Netherlands who now run the company. Although the Mower children had worked outside the family firm I always got the impression that they did not manage their departments particularly well and showed none of the talent and drive of either of the parents.
Inheritance
It may be important to tackle the issue of succession in the business especially if the owner of the business has more than one child. In many cases it is inevitable the children will fight over the ownership of the business if it has not been made clear who will inherit. There may be a temptation to skimp on education thereby limiting the development of the successor. To avoid these kinds of situations one idea is to eliminate the feelings of entitlement. It might be just a matter of planning. Having a defined succession guide will enable the children to earn the right to succession and find their effective roles enabling them to work harmoniously together in the business.
Conclusion
Running a family business can be a rewarding and satisfying job with the added bonus of working in a familiar environment where trust is implicit. However family conflict will inevitably affect working relationships so it is preferable and healthy to separate business from personal matters. This allows the business owner to make decisions with less bias and more flexibility for the betterment of the company.
Even if all the members of the family do succeed in having a good business relationship, living separate lives outside of work with exposure to a greater variety of ideas and stimuli, which family members can bring to the workplace, will be of benefit. Probably the most important thing in managing a family business is ensuring that the whole family have a good relationship that will last even if the business doesn’t. Ultimately, blood is thicker than water and family is more important because the business can be replaced but your family cannot.
Surviving the Current Financial Crisis

In the current climate of apparent worldwide economic crisis there has been a traumatic worldwide economic meltdown which has put the world economy as we know it at risk. There are many companies who will not survive but there are some who will not only survive but will benefit in these unfortunate times. For instance our business in web design has increased recently because in an effort to reduce costs companies are turning to the internet to improve sales without incurring huge overheads. So companies like ours suddenly are in greater demand. However for the majority of the population it is a question of surviving and getting through it. If your business is on a sound financial footing and you have money behind you then this will be beneficial in the coming years. You may even be able to reduce employee salaries for a period of time, rather than have redundancies or even closing down, but whatever strategy you apply it will need to be with the agreement of the workforce because a company is dependent of the good will of its employees at such a time. During the early stages of the crisis the British company JCB, which makes big machinery like bull dozers and diggers, chose with the agreement of the workforce, to reduce everyone’s salary for 6 months rather than lay off people or go out of business.
Cash flow
Most businesses go to the wall because of problems with cash flow. If there is not enough money coming it to pay for goods and services then it will not be long before a company goes into bankruptcy. Constant monitoring of the financial position is crucial. It is so easy to spend and not realise how much is leaking out and where it is all going. Keeping a tight control on costs is always a vital activity because that is what makes or breaks a company. More profits always come from reducing outgoings whether it’s reducing waste or cheaper purchasing or decreasing the workforce. I once listened to an audio tape on how to become wealthy and the one item to impact me was the advice to plug the leaks. Most people when running short of money try to find a way of making more money, but without a balance of reducing outgoings they never seem to resolve their problem. The simple reason is that when people earn more they spend more. If you imaging a bath with the tap turned on to fill it up. If the plug is securely in place the bath will fill up fairly quickly. But if the bath was full of holes no matter how much water you pour into the bath it will never fill up. The analogy is that the bath is your bank account, the tap is your earnings and the holes are your spending. Since listening to that tape, I have made a point of keeping expenses to a minimum at home and at work and every little sum of money coming in I see as a positive step to achieving wealth.
Avoid buying anything unless you absolutely have to or defer some necessary purchase for a few more months if possible. It’s amazing how you can manage without something for a period of time by using up existing or old stocks and making sure that waste is reduced to an absolute minimum.
Look for Bargains in Purchasing.
When you do have to purchase goods to run the business, make sure you look out for bargains or negotiate for a better deal than you may have achieved previously. When times are tough, sales with no profits are better than nothing and there are some good deals to be had. One company I recently heard about sold a house for half the price when a customer came along with a cash offer. The SEO company that we run had a lot of server hosting accounts with various different companies and we found that we could save at least £3,000 each year through careful consolidation.
Look for Bargains in purchasing.
By taking a good long hard look at all of the business overheads I am sure it will be easy to identify those areas similar to ours where you have large outgoings. If those costs are vital to the functioning of the business then looking for better deals with other providers or renegotiate with current provider to maybe save thousands of euros. So in many ways the current economic climate could be seen as a good thing because it forces businesses to review their outgoings and get rid of the dead wood. In any business, the higher the outgoings, the smaller the profits. When there is an economic downturn or some loss of business unless you have unlimited capital set aside, it is essencial to reduce spending otherwise the business will not survive. Most really successful businesses understand the value of controlling outgoings and constantly review costs, even when times are good. I always remember my mother and grandmother saying of someone who was well off, that they were rich because they never spent their money, they hung onto it.
Tighten your Belt – No need for Extravagent Spending
Although looking at reducing large overheads is one way to improve the viability of your company, another is to pay attention to the small amounts going out. It is so easy to think ‘Oh it’s only a few pounds’ but small amounts add up and can so easily get out of control. Remember that old saying ‘take care of the pennies and the pounds will take care of themselves’ I think it is so true. So cut out unnecessary spending, no perks on the business such as lunches or dinners to woo customers. They rarely actually need it if your business is offering honest value for money and top class services, and in most cases customers and prospects will appreciate you being prudent if it means you stay in business and continue as their valued suppliers. Bosses can lead the way by paying themselves less or taking a pay cut showing that they are willing to tighten their own belts.
Recently it was announced that Bruce Forsythe was taking a cut in salary for his position as the host of Strictly Come Dancing, one of the most popular programmes on TV at the moment. He believed that they were being overpaid and put his money where his mouth was.
Another major area of expense is salaries and the costs that go with them. If you employ a large number of people the overhead expenses are huge. However there is always a natural wastage where people leave or retire so without actively having to make people redundant there may be opportunities to reduce the wages bill when times are hard. Efficiency and effectiveness of the people working in the company is critical and communicating with the workforce as to how they can reduce wastage and be more effective can be a rewarding policy.
One example from my previous work in organisations was when running a supervisors workshop. One of the delegates was complaining that when he needed to order supplies he had to sent the request up the line and wait until the senior manager had given the go ahead. As he was responsible for keeping supplies stocked and felt very frustrated at the time it took for him to get the approval he needed. I was shocked to hear that he was being so hampered in doing his job properly. So when I asked the question. ‘What’s to stop you ordering the goods yourself?’ after a long think, he said it had always been done that way. Nobody had questioned the procedure and whether it was still necessary to follow it. The outcome was that the he was given the go ahead to do the ordering himself and the senior manager was freed from one task he could happily do without.
Do Your Customers have Financial Liquidity?
If one of your customers is a very large company and they are source of the majority of your revenue then you are in a high risk position. It is a good idea to ensure that you have more than one high volume customer as well as lots of smaller ones so that you will be covered if one suddenly defaults on payment.
Find out the financial stability of your best customers. When the income of a customer falls then their ability to purchase goods and services is affected. If they are able to pay, then you will be able to pay your suppliers. There is nothing worse than doing a lot of work or selling a lot of stock to customer and then not getting paid. Situations like this can often cost you money, and that is the road to financial ruin, so be sure to be aware of your client’s economic situation as best as possible. A customer of ours who are a team of town planning consultants were lucky their business was very healthy with positive cash flow when a large customer went into liquidation owing about £10,000. This was a lot of money to lose but their business was very healthy financially and they survived.

When we protested the chief executive told his manager to find another suppler. There were a number of outstanding invoices worth thousands of pounds and we were powerless to do anything. Our overheads were compromised for that month but we were fortunate enough to have access to a reserve fund to tide us over. And yes we did get paid the whole amount over time.
Don’t Borrow Money
When the world is in a financial meltdown it is better not to borrow money if you can help it. If you have already borrowed significant sums of money then make sure you talk to your bank and get the best deal on repayments you can. If it’s possible to repay a chunk of money to reduce the interest you are paying out then do so. To me interest is money going out for nothing in return and is not good money management.
Having said all that, the interest rate in America is just over 1% and recently rates have been radically reduced in the UK. But that in itself is what caused this whole financial mess in the first place. People borrow money cheaply then re-lend it at a higher rate of interest and take the difference in profit. Once the interest rate rises to a more normal level they will bail out and take their billions off to buy an island somewhere while everyone else pays the price. I know that is an over simplification of the problem, but it serves to demonstrate that the greed of a few has caused the distress of millions of the majority.
In my property rental business, a few years ago I had to let a house at a reduced rent but found a good long term tenant. This meant that the income was only just covering my costs but subsequently, because of the drop in interest rates, the mortgage repayments on the property have been reduced by £150 a month. This means I have been able to realise a small profit and with that money I am reinvesting it in improvements to the house. Long term I see it as a good investment to maintain the standard and value of the property. So for some companies who have had to borrow money to stay afloat there is the benefit of lower interest rates to reduce the burden of repayments.
You Only Have to Make it Through
The world financial situation at the moment, I realise, is much more complicated than is indicated above. But the simple ways of dealing with crisis can often be the best option. Cut everything down to the bone and think about the days when people did not have such complicated lives. They managed their businesses without a tax advice consultant , a water cooler, coffee machines and other such luxuries that we often take for granted. They made do by either doing extra work themselves or just going without. Obviously as your business grows, or recovers, it doesn’t become economically viable to sit and trawl through tax return forms or to have to do a lot of extra research and administration yourself, so you can restore those facilities that help to make you money once you have recovered your initial position.
Now I am not suggesting that we should go back to the good old days. What I am saying is that we might think we can’t manage without all our gimmicks such as mobile phones that take photos, but the reality is that we can do more with a great deal less, as long as we put ourselves into the right frame of mind and think positively about what we can achieve rather than what we haven’t got. Obviously as your business grows, or recovers, it doesn’t become economically viable to sit and trawl through tax return forms or to have to do a lot of extra research and administration yourself, so you can restore those facilities as and when you have recovered your financial equilibrium.
Think what the Victorians did with the limited resources they had at their disposal. The horse was the main mode of transport and they used the manure to heat cold- frames and managed to grow pineapples without any other form of heating. They did not have cars, computers, mobile phones or even phones. The railway was only just coming into being, and they did not even have electricity. But with their energy and ingenuity they conquered the world. The industrial revolution with their steam driven machines changed our economy for ever. In the past there was no such thing as designer and yet businesses survived|thrived.
Stay in a Positive Frame of Mind
By this I do not mean be in denial and pretend the world is not going through a tough time. But if you are continually thinking and worrying about the negative aspects of the financial situation, then you are likely to make it come true. Don’t forget you get what you wish for and by concentrating on something then it will work like a wish, so why not concentrate on ways of getting new customers, giving better value to your existing customers and how your company could offer new products or services to your existing customer base?
The challenge of any financial crisis is to find ways of increasing your customer base by offering inducements for purchasers to use your company rather than the competition’s services.
Conclusion
Although during this recession there is no doubt times are hard for people who have lost their work. No work, equals no money coming in, so how do people pay their bills and their mortgages? If consumers have been prudent during times of prosperity and they have a nest egg for a rainy day, then they can probably manage for a few months until they get another job. But if they are already up to their eyes in debt then they will face personal bankruptcy and could lose everything.
One economist had identified that in the past the higher the level of personal debt in an economy, the deeper the depression that followed. Prior to the current financial meltdown the level of personal debt was extremely high and the recession is a worldwide event.
In spite of all that, some people are managing quite well if they have jobs or some other type of income. One article I read recently said that the death rate reduced noticeably during recession and put that down to eating more economically at home and not eating so much junk food. So OK we can’t afford to go out for meals as much, and things are more costly, but home prepared food is often better for you and sharing meals with the family is a way of coming together and communicating. So it’s not all bad. Good luck for a prosperous future.
Designing A Web Site For A Set Screen Resolution is Outdated

Introduction
In website development we regularly ask our clients what size screen resolution they would like us to build their new website at.
I was reading somewhere recently that apparently these days the only answer to that question should be ‘all of them’ and ‘none of them’. What this basically means is that new websites should be built to accommodate all different screen sizes these days, particularly with the increased popularity of hand help web browsers, smart phones, net books and the like. Of course there is also the other end of the spectrum in the new huge wide screen flat screen monitors. I recently treated myself to a 24 inch Asus which does 1920×1080 which is big enough to get two web browser windows on screen side by side, but if you make one of them full size, the majority or websites look, well, just plain odd!
What exactly is screen resolution then?
If you are not familiar with screen resolution, the simple answer is that it is the size of your screen. However, this can be quite misleading because it is actually the number of pixels that make up the display area on the screen of your monitor. Still not clear? Well let’s look at some examples to help clarify exactly what screen resolution is.
Currently what would appear to be the most popular screen resolution is 1024×768 (accounting for 62% of my website visitors). This is a screen that is 1024 pixels wide by 768 pixels high. What is a pixel? A Pixel, derived from the phrase Picture Element, is basically one of the thousands of tiny dots that make up your display screen. However, this does not necessarily determine the physical size of your monitor (14 inch, 15 inch, 19 inch etc) because most monitors are capable of displaying the screen in different screen resolutions. It is fairly accurate to say that if you want to run your monitor at a high screen resolution then you will need a large monitor, the larger the monitor the greater the resolution it can display at (assuming your graphics processor can support a high resolution).
All getting a bit technical? Put simply the higher the screen resolution the more things you can fit on your screen before they have to go onto the next line, or before you have to scroll down or scroll right.
What’s this got to do with Web Site Design?
When creating the visuals for a new website design, traditionally the experienced graphic designer would be working to a specific resolution in order to make sure that the design fits in your browser window without having to scroll right. (Thankfully most website owners don’t demand you make their pages so that you don’t have to scroll down anymore!)
The most popular screen resolution of 1024×768 will have areas of screen with nothing on them when viewed at a larger screen size such as 1920×1080 or larger so a professional ecommerce web design ideally has a mechanism for dealing with this issue.
When designing at a fixed resolution you can deal with larger display settings by either aligning the site to the left and having a huge great big gap to the right, or you can centre align the website in the available space and then the extra screen resolution will be on either side of the content area.
However, the sensible, modern day approach is to make the site flexible to accommodate all screen resolutions by creating ‘fluid’ content that will flow to fit the available page space irrespective of what size screen resolution it is viewed at.
Also, because of the increased popularity of the web the challenge for a website owner is how to engage your viewers and get them to stay on your website for as long as possible and show them as much content as possible. One way to help with this is to make full use of all of the available space. Two great big blank areas either side of a tiny web page is simply just a waste of space. Imagine if you picked up a newspaper or magazine and only half of the front page had got any content on it, the editor would get the sack for sure! So by creating fluid web pages, web site owners can take advantage of larger publishing spaces available on bigger screen users, whilst optimising content for display on smaller screens as well.
Another advantage with big screen displays is the ability to use the new area for re-publishing. Re-publishing is a way to put content from another area of your website onto a different page, thereby bringing it forward for the viewer. An example of this that we did on one site we created was to insert an alphabetical list of names of the products available on the website below the left hand menu on pages that were very long.
All pages tend to be different lengths, as determined by the content on the page, so we used a clever widget to create this list of product names and squirt it in the gap until it ran out of space. This was great for SEO too as it gave a direct link to specific product pages based on their product names without having to crawl through category pages first, also website users would often see something in the list they wanted and click straight through to the page and buy the item.
Ultimately this has evolved into what would now be thought of as a web 2.0 ‘tag cloud’ a list of tags that are usually user generated, to indicate and link directly to a specific content group or item. Using a tag cloud is a great way to fill stretched spaces on larger screens that you can fill with what are effectively links to other parts of the website.
How do you make fluid content?
Fluid content is quite simple to create, the majority will be words of course, which are naturally fluid so on a small resolution screen you might get 5-10 words to a row, on a larger screen you can get 20-30 words or more. However the challenge comes with images, and particularly website graphics. A photograph, whilst it can be made smaller and larger offline, it can’t be automatically resized by the web browser at the time of viewing (not taking into account the Zoom function in Internet Explorer).
The HTML code that makes up your web pages is again designed to allow fluidity by fitting content into the available page area, so some best practises that can be employed to make content fluid include not using tables in the code (which are depreciated these days now anyway), not setting specific screen width in pixels, use 100% instead. By fading images into blocks of colour in the website graphics, you can create a stretchable element that will scale to fit all window sizes. Use little boxes to put stuff in, these can then flow around the screen as required without having to be in any particular place, they also help to draw the eye to special offers, discounts, newsletter sign ups etc, and can of course be styled by your graphic designer with curves and shadows and gradients to look great.

Tim Berners-Lee published what is considered to be the first website in August 1991. Berners-Lee was the first to combine Internet communication (which had been carrying email and the Usenet for decades) with hypertext (which had also been around for decades, but limited to browsing information stored on a single computer, such as interactive CD-ROM design). Websites are written in a markup language called HTML, and early versions of HTML were very basic, only giving a website’s basic structure (headings and paragraphs), and the ability to link using hypertext. As times change, websites are changing the code on the inside and visual design on the outside with ever-evolving programs and utilities.
